What AI coaching can and can't do

AI coaching can do a lot. It can't do everything.

Knowing the difference is what makes it useful. Research suggests AI can support up to 90% of day-to-day coaching activity. Here's what that means in practice.

Let's look at what AI coaching promises, and what it trades off to get there.

Can AI coaching reach everyone in your organization?

Yes, and that's a genuine breakthrough.

A global tech firm gave 8,000 middle managers access to an AI coach. Within 12 weeks, 73% had engaged in at least one coaching session. That kind of reach was impossible when coaching depended on a small pool of human coaches and a limited budget.

The tradeoff: Scale risks losing depth and context. Reaching 8,000 people is powerful. AI coaching doesn't know your history, your team dynamics, or the political landscape you're navigating. It can support the work. It can't hold the full picture.

Can AI coaching keep people going between sessions?

Yes, and that matters more than you might think.

Behavioral change rarely comes from one breakthrough moment. It develops through repeated reinforcement over time. AI coaching can step in between sessions, prompting reflection, tracking progress, and keeping the work going when motivation dips.

The tradeoff: Momentum risks becoming digital nagging. Repeated prompts can help build habits. They can also start to feel like noise, especially if they're generic or poorly timed. The line between helpful and annoying is thin.

Can AI coaching help in the moment?

Yes, and that's where it's most distinctive.

When a challenge is live, you don't always have time to wait for your next session. AI coaching can meet you in the moment, helping you reflect and act before the opportunity passes. Research suggests AI can support up to 90% of day-to-day coaching activity. Much of that value comes from being available exactly when you need it.

The tradeoff: Immediacy risks short-circuiting the reflection that real development requires. Sometimes the most valuable thing you can do is sit with a challenge for a while. AI coaching is built for speed. That's not always what you need.

What can't AI coaching do?

The ceiling is real. AI coaching reaches its limits when challenges become complex, persistent, or emotionally charged.

That's where human coaching earns its place. Human coaches don't just listen to what's said. They notice what's left unsaid. That creates the psychological safety needed for real issues to surface. In our EZRA Labs research, human coaching delivered 8% broader behavioral gains overall, versus 5% for AI coaching alone.
